Introduction
A major professional sports organization engaged PraxiChain to assess and redesign its tournament logistics model across vehicle fleets, specialized technical equipment, and venue operations. With events held across dozens of sites nationwide, the organization needed to determine whether its asset-heavy, internally managed logistics operation could continue to support the business as it scaled — or whether a fundamentally different model was required.
At A Glance
Our transportation and logistics experts delivered a full operational assessment and a phased modernization roadmap, moving the organization from a manually managed, asset-heavy model toward a coordinated, vendor-enabled, data-driven logistics operation.
Requirements
- Conduct a transportation and inventory assessment across events, facilities, and vehicle fleets
- Evaluate outsourcing options, network redesign, and regional hub strategies
- Develop a future-state logistics model with a centralized logistics coordinator role, aligned vendor partnerships, and modernized inventory processes
The Challenge
The organization’s tournament logistics had grown organically over decades into a decentralized, asset-heavy operation: a privately owned vehicle fleet, dedicated drivers, and specialized trailers supporting both transportation and on-site technical operations. Responsibilities overlapped across roles, driver hours-of-service issues were common, and an aging fleet was becoming increasingly costly and risky to maintain.
Inventory and scheduling relied heavily on manual processes and spreadsheets. Master data in the organization’s core inventory system was outdated, and physical equipment “kits” designed to speed load and unload times at events had never been fully implemented in the system meant to track them. Outside logistics vendors were rarely used, leaving the organization exposed to the cost and risk of owning and operating a specialized, asset-intensive supply chain that wasn’t part of its core business.
PraxiChain Solution
PraxiChain conducted a comprehensive current-state assessment, including on-site facility audits, technology and systems review, and structured interviews with internal stakeholders across fleet, logistics, inventory, and tournament operations, as well as prospective outside logistics and technology partners.
The team evaluated the organization’s physical network and identified opportunities to consolidate facilities into a simplified regional hub model, reducing routing distances and driver hours. To bring clarity to the ownership question, PraxiChain modeled three distinct scenarios for the specialized-vehicle fleet — fully retained and self-operated, a hybrid where the organization retains ownership but a partner handles delivery and service, and a fully outsourced model — comparing cost, risk, and operational impact so leadership could make an informed, data-backed decision rather than a directional one. PraxiChain assessed outsourcing options for vehicle and equipment logistics against the costs and risks of continued in-house ownership and evaluated scheduling and inventory management platforms for coordinating people, vehicles, and equipment across a multi-site event calendar.
From this analysis, PraxiChain developed a future-state operating model that separated technical, on-site support work from transportation and driving, recommended a single logistics coordinator role to own scheduling and vendor relationships across all events, and outlined a phased plan to modernize inventory data and kitting processes within the organization’s existing systems.
Results
PraxiChain’s assessment gave the organization a clear,
data-backed case for shifting away from asset ownership toward a
managed-service logistics model — converting fixed fleet, facility, and
maintenance exposure into flexible vendor relationships. The recommended
regional hub network reduces routing distances and driver strain, while
separating technical support from transportation resolves a longstanding source
of scheduling conflict and compliance risk.
The organization now has a phased implementation roadmap
covering vendor selection, facility consolidation, a new logistics coordinator
role, and a modernized scheduling and inventory system — positioning it to
reduce cost and risk while improving reliability across its full event
calendar.
